30-second summary

30-second take: Revenue grew 10.4% YoY to $1.55B (beating consensus of $1.54B by 0.9%) and operating ratio came in at 70.1% — a ~560bps sequential improvement from Q1's implied ~75.7%, well above the 300-350bps guide. GAAP EPS of $1.68 beat consensus $1.53 by 9.8%. The signal beneath the print: FY2026 capex has been raised 43% from ~$265M to ~$380M, with the tractors/trailers line specifically raised from $95M to $155M (+63%). Management is now spending like the inflection is real, even as Q2 revenue growth was yield-led (+15.2% rev/cwt including fuel, +5.5% ex-fuel) with LTL tons/day still -4.1% YoY.

Management tone

Q3 2025 "waiting indefinitely, ChatGPT knows" → Q4 2025 "cautiously optimistic, stars aligning" → Q1 2026 "cautious optimism with April hedge" → Q2 2026 "capacity ready, confidence in market share and shareholder value."

Three quarters ago management refused to underwrite a recovery view. Two quarters ago they reintroduced one, heavily hedged. Last quarter the hedges centered on the April tonnage retrace. This quarter, the hedging is gone from the release language: "we remain confident that we are uniquely positioned to win market share and increase shareholder value over the long term." The evidence base is yield and margin — +5.5% ex-fuel yield, ~560bps sequential OR improvement — not volume, which is still contracting YoY.

The capex reversal is the sharpest single tone shift in the coverage period. Q3 2025 conceded 35%+ excess capacity and telegraphed lower 2026 spend. Q4 2025 landed the cut at $265M. Q1 2026 reaffirmed the $265M — the tell we flagged that management didn't yet believe its own bull rhetoric. This quarter, management raised total capex 43% to ~$380M, with the tractors/trailers line specifically raised from $95M to $155M (+63%) and real estate raised from $125M to $180M (+44%). The multi-year capacity-readiness thesis is being materially reinstated across both equipment and network footprint. This is management acting on the recovery view, not just talking about it — and doing so before the volume line has turned.

The capacity framing has moved from externally validated to self-directed. Q1 leaned on "feedback we're hearing" from customers; Q2 states "we have all of the necessary elements of capacity to support our customers as the demand environment continues to evolve." The pivot from listening to declaring is subtle but consistent with a company that has decided the inflection is durable enough to spend against.

Answers to last quarter's watch list

Q2 operating ratio outcome vs the 300-350bps sequential improvement guide. Q2 OR of 70.1% implies a ~560bps sequential improvement from Q1's implied ~75.7% (derived from H1 OR of 72.9% and Q2 OR of 70.1%), exceeding the guided 300-350bps range by ~210-260bps. This is the clearest positive resolution of the Q1 watch list.
Resolved positively
April-to-May-June tonnage trajectory. Q2 tons/day of 31,804 was still -4.1% YoY, with shipments/day -5.7% YoY. Revenue growth was yield-led (rev/cwt +15.2% including fuel, +5.5% ex-fuel), not volume-led. The volume inflection has NOT yet been confirmed in the reported numbers; the April trough may have moderated sequentially but the YoY comp is still negative. Status: Unresolved / leaning negative on volume.
Tractor/trailer capex revision. Tractors/trailers raised from $95M to $155M (+63%); total capex raised 43% to ~$380M with real estate also up 44% to $180M. This is the cleanest signal yet that management is putting capital behind the recovery view.
Resolved positively
Yield ex-fuel print vs the +4.0-4.5% Q2 guide. Q2 printed +5.5% YoY ex-fuel — 100-150bps above the top of the guide range. Discipline is intact and pricing power is firmer than management guided.
Resolved positively
Weight per shipment YoY vs the ~+1% Q2 guide. Q2 printed +1.7% YoY — 70bps above guide. The industrial-mix-returning thesis is corroborated with a real number, though shipment-count contraction of -5.7% YoY tempers how far to push that read.
Resolved positively

What to watch into next quarter

Q3 FY2026 revenue trajectory against the Q3 FY2025 base. A print sustaining ~10% YoY growth would suggest the yield-led model has legs; deceleration would suggest fuel-surcharge tailwind is fading. Any explicit Q3 revenue commentary in the transcript on July run-rate will be the leading indicator.

Q3 operating ratio walk. Q3 is typically ODFL's strongest OR quarter of the year. A print below 70% would confirm operational leverage is compounding. A print worse than 71% would suggest the Q2 ~560bps beat was one-quarter density leverage rather than a sustainable margin re-rating.

Tons/day and shipments/day YoY inflection. Q2 was still -4.1% and -5.7% respectively. The bull case requires these lines to cross into positive YoY territory in the back half. Sustained negative volume prints alongside a raised capex plan would set up a capacity-utilization drag if the inflection doesn't arrive.

Weight per shipment sustaining above +1.7% YoY. This is the metric management has repeatedly anchored the industrial-recovery thesis to. Sustained prints north of +2% would confirm the truckload-to-LTL freight shift is structural, not a one-quarter mix effect.

Whether headcount begins to rise. Q2 average FT employees were 20,081 (-7.1% YoY). If Q3 headcount inflects upward, that's the operational corroboration of the capex raise — management would be building both the fleet and the workforce for a durable volume ramp.

Effective tax rate disclosure in Q3. The Q2 25.0% guide was dropped silently. Watch whether a Q3 rate is reintroduced and at what level.
