Language shifted from managed uncertainty to active restructuring. Three quarters ago management said they were "preparing for a wide range of demand outcomes"; last quarter shifted to "continued pressure for some time"; this quarter management is "responding with urgency by strengthening our companion animal business, reinforcing our value position and improving productivity across the business." The verb structure has moved from watching (prepare, monitor) to acting (strengthening, reinforcing, improving). "Urgency" is the first time in the four-quarter arc management has used a word that implies the situation is not on its expected path.

The "P&L normalization in 2026" pitch has been fully retired. The Q3 FY2025 call staked out 2026 as the year peak capital investment was behind them and margin would normalize; the Q4 FY2025 print gave a guide that flattered that framing (9.3–9.6% operating margin); the Q1 FY2026 reaffirmation held the line. This quarter's "actions we are taking are designed to improve performance over the balance of the year and further position the Company for long-term success" moves the recovery timeline out entirely — "long-term success" is the vocabulary of a multi-year turnaround, not a one-year normalization. Watch the transcript or 10-Q for disclosure of whether these are restructuring charges, inventory write-downs tied to the companion-animal remediation, or something else. The composition determines whether investors should anchor to the adjusted or GAAP number going forward.

CapEx and buyback disclosure — third quarter of silence would be its own signal. If neither the ~$675–725M CapEx range nor the $375–450M buyback range reappears with Q3 disclosure, capital allocation has been effectively withdrawn from investor view for a full nine months. That is a governance signal, not just a working-capital signal.

Owned/exclusive brands penetration reversal. The drop from 31.8% (Q1) to 29.0% (Q2) needs to be either explained as seasonal or acknowledged as structural. If Q3 shows further sequential decline below 29%, the mix lever that has been the one operational story working for four quarters is broken.
